01 / The opportunity

02 / The disconnect

Travellers piece together an itinerary. Hosts piece together their operations. Nobody owns the whole journey.

Model assumptions & all three scenarios

January launch. Monthly churn: 3%. Listing: ₾50 once for a new host’s first 3 months, then ₾48/month on average. OS: first month free, then ₾680/month, using a 60/30/10% mix of the three plans. New Listing / OS clients per month: 30 / 4 conservative, 60 / 8 base, 120 / 15 aggressive.

Average trip service value: ₾1,800. Monthly bookings ramp 30→300, 50→600 or 100→1,200 before seasonality. Jan–Dec multipliers: 1.0, 0.9, 0.6, 0.7, 0.9, 1.2, 1.5, 1.5, 1.2, 0.9, 0.6, 0.9. The default launch-aligned case starts Pay and Supply in month 3 without restarting the underlying ramp. The original reference case includes both from month 1.

Pay net yield: 7% service fee − 2% processing + 1% FX on 70% of GMV = 5.7%. Supply gross margin: (30% of active OS hosts × ₾5,000 + 15% of Listing hosts × ₾1,500) × 10%. Totals combine subscription receipts, Pay after processing and Supply gross margin. They are not profit or audited accounting revenue. Team cost is assumed zero; Capital is excluded. USD equivalents assume ₾2.70 per dollar.

08 / The defensibility

01

Guests, bookings, conversations and money become part of the host’s daily operating system.

02

More hosts improve the trip. More travellers make the platform more valuable to hosts.

03

Availability, pricing and procurement come together across small hospitality businesses.

04

Built around the way Georgian hospitality works, with a path to the wider region.

These are the intended sources of defensibility as the ecosystem scales, rather than claims of an established moat.
09 / Execution, in sequence

Start with hosts. Connect their inventory. Activate transactions. Expand the value of the relationship.
